The Challenge

Roberts J Ltd had reached the point every successful WooCommerce store eventually hits — the platform that helped them grow had become the platform holding them back.

The WooCommerce build had accumulated layers of plugins over the years. Each one solved a problem at the time, but together they had created a fragile stack — slow admin, conflicting updates, unpredictable plugin behaviour after every WordPress core release, and a hosting bill that kept climbing as the database swelled. The team spent more time managing the platform than actually running the business on it.

Performance was suffering. Frontend page speed had drifted on mobile, the checkout was patched together from multiple plugins, and the product filtering experience was inconsistent across categories. Behind the scenes, the order management workflow relied on a chain of WordPress cron jobs and webhook integrations that periodically failed in ways nobody could easily debug.

Then there was the data. Years of customers, order history, product attributes, variant configurations, image galleries, downloadable assets, customer notes and tax settings were locked inside WooCommerce’s WordPress database. None of it could be lost in the move. Years of SEO equity — ranking URLs, schema markup, internal linking, product reviews — needed to migrate across cleanly without dropping organic traffic.

The marketing stack was tied to WooCommerce-specific plugins as well. Mailchimp and abandoned cart flows were leaning on WooCommerce hooks, and Google Ads feeds depended on a product feed plugin that had its own quirks. Everything would need to be rebuilt on Shopify-native foundations.

Roberts J Ltd needed a migration partner who could move the whole business across without the platform being noticeably down, without breaking SEO, and without losing a single customer relationship in the process.

Our Approach

We mapped the entire WooCommerce stack — plugins, custom fields, post types, taxonomies, integrations, payment gateways — before exporting a single record. Our full Shopify migration methodology drove every decision.

Customer & Order Migration

The full WooCommerce customer database was migrated to Shopify with addresses, contact details, marketing consent and customer tags intact. Order history was migrated record-by-record — line items, shipping costs, taxes, fulfilment status and customer notes — so the operations team retained full historical visibility on day one. Customer accounts were preserved with secure password reset on first sign-in.

Product Catalogue Migration

Every product was moved across with its full attribute set — descriptions, multiple variants, pricing tiers, stock levels, SKU codes, weight, dimensions, image galleries and category mappings. WooCommerce’s product attributes and taxonomies were translated into Shopify’s native variant and metafield model, and we restructured collections so that customers — and Google — could navigate the catalogue more logically than before.

SEO Migration

Every WooCommerce URL was 301 redirected to its Shopify equivalent. Product, collection and content URLs were mapped one-to-one. Page titles, meta descriptions, headings, image alt text and structured data (Product, Breadcrumb, Organisation, Review) were rebuilt natively on Shopify. We submitted updated sitemaps to Google Search Console on launch day, monitored crawl coverage hourly, and the brand’s organic visibility held through the transition.

Shopify Theme Build

We built a bespoke Shopify theme that gave Roberts J Ltd the speed, polish and flexibility WooCommerce had never been able to deliver consistently. Mobile-first layout, predictive search, faceted collection filtering, optimised image delivery via Shopify’s native CDN, and a streamlined Shopify checkout — universally faster and higher-converting than the previous patched-together checkout.

Google Ads & Shopping Rebuild

We rebuilt Google Ads from the Merchant Centre up. Shopify’s native product feed replaced the old plugin-driven feed. Performance Max, branded search protection, dynamic remarketing and Shopping campaigns were rebuilt against the new conversion tracking — enhanced conversions, consent mode, GA4 ecommerce events — so attribution was accurate from launch.

Email Marketing

The legacy WooCommerce email flows were replaced with a Shopify-native lifecycle email programme — welcome, browse abandonment, cart abandonment, post-purchase, replenishment and win-back. Subscriber data and consent flags migrated cleanly, segmentation was rebuilt around Shopify customer and order events, and the brand started generating measurable revenue from automated email within the first month.

The Result

Roberts J Ltd now operates on a single, native, predictable platform. No plugin update roulette, no overnight cron failures, no surprise database bloat.

Page speed on mobile improved significantly post-launch, the new Shopify checkout drove a measurable lift in completion rate, and the operations team got their time back — no more chasing failed webhooks or fixing plugin conflicts. The business runs on the platform now, instead of running the platform.

Customer and order continuity was absolute. Every historical customer can sign in, every historical order is searchable in the Shopify admin, and the customer service team handled the cutover without a single lost ticket.

SEO held through the migration and is now compounding on the new theme’s cleaner structure, faster Core Web Vitals scores, and better schema coverage. Google Ads is feeding off a clean Shopify product feed, and Performance Max is delivering qualified high-intent traffic with accurate attribution.

The email marketing programme — which was previously running on borrowed time inside WooCommerce — is now a core revenue channel rather than an afterthought.
